Technical Interviews That Actually Predict Job Performance

The Broken Interview

A startup rejected a senior engineer because she couldn't implement a red-black tree on a whiteboard. She went to their competitor, led a team of 8, and shipped the product that took 30% of their market share. Meanwhile, the candidate they hired aced every algorithm question but couldn't write a clean PR or communicate technical decisions to stakeholders.

Technical interviews optimize for the wrong signal. Here's what actually predicts job performance.

What Predicts Performance

Strong predictors:
  ✓ Work sample tests (actual coding tasks similar to the job)
  ✓ Past project deep-dives (how they think, not just what they built)
  ✓ Pair programming sessions (collaboration and communication)
  ✓ System design discussions (trade-off reasoning)
  ✓ Reference checks from former colleagues (not just managers)

Weak predictors:
  ✗ Algorithm puzzles (LeetCode-style)
  ✗ Whiteboard coding (syntax from memory)
  ✗ Brain teasers ("how many golf balls fit in a school bus?")
  ✗ Years of experience (diminishing returns after 5 years)
  ✗ Pedigree (school, previous company names)

The Interview Structure

Stage 1: Async Work Sample (60-90 min, take-home)

Give candidates a realistic task they'd actually do on the job:

Example for a backend engineer:
  "Build a REST API endpoint that accepts a CSV upload of product
   data, validates the records, and upserts them into a database.
   Handle errors gracefully and return a summary of what was
   imported, what failed, and why."

Evaluate:
  → Code organization and readability
  → Error handling approach
  → Testing strategy (did they write tests?)
  → API design decisions
  → How they handle edge cases

Pay for their time: $200-500 for senior roles.
This filters out companies from candidates too — 
if a candidate won't spend 90 minutes, that's signal too.

Stage 2: Code Review and Discussion (45 min, live)

Walk through their submission together:

Questions:
  → "Walk me through your design decisions."
  → "What would you change if this needed to handle 10x the data?"
  → "How would you monitor this in production?"
  → "What trade-offs did you make and why?"
  → "If I submitted this PR, what would your review comments be?"

What you're evaluating:
  → Can they explain their reasoning clearly?
  → Do they acknowledge trade-offs?
  → Can they think about production concerns?
  → How do they receive feedback on their code?
  → Do they over-engineer or under-engineer?

Stage 3: System Design (45 min, live)

Present a realistic problem from your domain:

Example for an e-commerce company:
  "Design the order processing system. When a customer places an
   order, we need to: validate inventory, process payment, send
   confirmation email, update analytics, and trigger fulfillment.
   What happens when payment fails? What happens at 10x scale?"

Evaluate:
  → Do they ask clarifying questions before designing?
  → Do they identify failure modes?
  → Do they discuss trade-offs (consistency vs. availability)?
  → Can they communicate architecture visually?
  → Do they consider operational concerns (monitoring, debugging)?

Red flags:
  → Jumps straight to solution without understanding requirements
  → Only considers the happy path
  → Uses buzzwords without understanding them
  → Can't explain why they chose one approach over another

Stage 4: Team Fit (30 min, live)

This is NOT "culture fit" (which often means "like us").
This IS about working style and values:

Questions:
  → "Tell me about a time you disagreed with a technical decision.
     How did you handle it? What was the outcome?"
  → "Describe a project that failed. What was your role in the
     failure? What did you learn?"
  → "How do you handle a situation where you're blocked by another
     team?"
  → "What does your ideal PR review process look like?"

What you're evaluating:
  → Self-awareness and humility
  → Communication style
  → How they handle conflict
  → Whether they take ownership of failures
  → Whether they're collaborative or combative

The Scorecard

Each interviewer scores independently before the debrief:

| Technical skill        | 25%    |           |
| Problem-solving        | 20%    |           |
| Communication          | 20%    |           |
| System thinking        | 15%    |           |
| Collaboration          | 10%    |           |
| Growth potential       | 10%    |           |

Scoring guide:
  5: Exceptional — would raise the bar for the team
  4: Strong — meets expectations for the level
  3: Adequate — could do the job with support
  2: Concerns — significant gaps for the role
  1: No hire — missing critical skills

Rule: Never average scores. Discuss disagreements.
A candidate with one 5 and one 2 needs discussion, not math.

Common Anti-Patterns

Anti-pattern: "Gauntlet" interviews (6+ rounds)
  → Exhausts candidates and biases toward unemployed people
  → Fix: 3-4 stages maximum, complete within 2 weeks

Anti-pattern: Trivia questions ("What's the difference between
  == and === in JavaScript?")
  → Tests memorization, not understanding
  → Fix: Ask them to explain behavior of actual code

Anti-pattern: Asking the same questions every time
  → Answers leak to candidates through Glassdoor
  → Fix: Maintain a question bank, rotate regularly

Anti-pattern: Unstructured interviews ("Tell me about yourself")
  → Favors extroverts and confident speakers
  → Fix: Structured questions with a scorecard

Anti-pattern: Only senior engineers interview
  → Misses perspective on what it's like to work WITH the candidate
  → Fix: Include at least one peer-level interviewer

Your interview process is your first product experience for potential teammates. Make it respectful of their time, predictive of actual job performance, and reflective of how your team actually works. The best engineers have options — they're interviewing you too.
